Why People Choose, Part 5: What Businesses Can Actually Control

By Peter Lisoskie·August 31, 2026·6 min read

The wrong question

The instinct is to ask, 'How do I influence AI?' It's understandable — recommendations matter, and they're the part everyone sees. But recommendation is where the journey becomes visible, not where it begins.

If Recommendation emerges from Representation, and Representation emerges from Evidence, then Recommendation can't be where the journey actually starts. It's simply the point where it becomes visible.

Recommendation → representation → evidence

Businesses don't determine how AI evaluates evidence, how evidence gets aligned, how the representation is constructed, or which recommendation AI produces. Those processes belong to AI. The business never enters that part of the architecture.

That can feel discouraging — until you realize it points you toward where you actually have control.

Where the business actually has control

Before AI can construct a representation, something must first become available for AI to observe. Before information can become evidence, someone must decide what knowledge, experience, outcomes, and expertise become visible in forms AI can actually encounter.

AI never makes those decisions. The business does.

The Selection Principle: evidence follows uncertainty

This chapter's distilled insight:

  • Businesses cannot know which Evidence matters most until they understand the uncertainty a customer is trying to resolve within the Decision Context.

What this means for your business

Stop asking what content you should create. Start asking what uncertainty you're helping resolve, and what evidence this particular decision context requires. That's the beginning of doing something that actually works.

Frequently asked questions

Can I control how AI represents my business?

Not directly. You control the evidence you make observable; AI controls how it evaluates that evidence and constructs the representation. Understanding that boundary is what lets you stop wasting effort on the part you can't influence.

If I can't influence the recommendation, what can I influence?

The evidence. What you publish, explain, document, and make observable determines what AI has to work with — and that is entirely within your control.
